Questions to ask before joining a real estate team
Interviewing a real estate team is the reverse of a job interview. They are selling too, and the language is polished on purpose. The way to cut through it is to ask specific questions and write down the answers, then compare teams on paper. Here is the checklist we would want if we were the ones deciding, along with our own answers.
Money: the part that must be in writing
- What is the exact split, per lead source? One number for everything hides how the team values its own leads versus yours.
- What sets the band I am in? Annual closed volume, transaction count, or something else.
- Does the tier reset in January? A reset quietly takes money back every year. Ours holds: reach a tier and you keep it for the rest of the year, reviewed annually on closed volume.
- Is the ladder in my agreement, with the thresholds and the review date? Get it on paper before you sign. We walk through ours in the commission split explained.
- Are there fees beyond the split? Desk fee, franchise fee, monthly tech bill, transaction fee, per-sign fee, E and O charge. Ask for the full list, and ask whether any of them start later.
- What am I responsible for? Board dues, MLS, Supra, licensing and education, taxes, cell phone, mileage. Our agents carry those.
- When and how do I get paid? Commission timing after closing, and who prepares the disbursement.
Leads: ownership and eligibility
- Who owns a lead the team generated? Ours stay with the team if you leave, and pending team-origin transactions follow the team structure. Your self-generated clients are yours. Get both halves of that sentence documented, not just the friendly half.
- Who owns a client I convert from a team lead? The answer should be a policy, not a vibe.
- What makes me eligible for team-provided leads? Ours: two weeks of onboarding, a 30-day evaluation, then ongoing standards.
- How many leads per month should I expect? Anybody who answers with a number is guessing. The honest answer is that volume depends on capacity and what is available, and it is not guaranteed. If a team guarantees you leads, ask what happens in the month they run short.
- How are leads assigned when two agents want the same one? There should be a rule.
- How does the ISA qualify? You want to know what you receive: a name and number, or the history, criteria and next step.
Marketing and costs
- Who pays for listing marketing? Photography, drone, 3-D tours, floor plans, print, signs and boosted ads. Ours are team-paid, with a listing concierge.
- Who pays for my personal brand marketing? Some teams fund it, some do not, and some require you to spend a minimum. Get it in writing.
- Do I have to buy leads, mailers or ad packages from the team? Ask whether any purchase is mandatory and what happens if you decline.
- Team-branded or my own brand? Know before you start building recognition.
Systems, support and training
- Is the CRM, dialer and listing search included, or billed? Ours are one owned platform, included, with no monthly tech bill under the current offer.
- Is there transaction coordination? Ours runs the file from contract to close. If a team says you handle your own files, understand that as a real hour cost on every deal.
- Who coaches me, and how often? A name and a schedule, not "weekly training." Scripts, role-play, shadowing and deal strategy with the team lead is the version worth having.
- What does week one look like? Ours for newer agents: a structured 30-Day Jumpstart. Ours for producing agents: a Split-Match review of your documented last-12-month production, one on one.
- Can I see the tools before I decide? If a team will not show you the CRM and the listing search live, ask why.
- How available is the team lead? "You will have my cell" means nothing without a response time.
Exit terms and the awkward questions
- What happens to my pending deals if I leave?
- What happens to listings that carry the team's name?
- Is there a non-compete, a tail clause or a clawback? Florida has its own rules about these, and a broker or attorney can explain your agreement. Read it.
- How much notice is expected, and is it written down?
- Can I take team-provided leads with me? Ours say no, and we say that before you join rather than after.
Culture questions that reveal more than the pitch
- What percentage of the team hit their target last year, and what happened to the ones who did not?
- Who on the team closes the most, and what did they do differently in year one?
- What is the most common reason an agent leaves this team?
- When a deal goes sideways, who steps in and how fast?
- How do agents on this team treat each other's listings and clients?
Ask the last question twice. The first answer is the pitch. The second, asked casually later in the conversation, is usually closer to the truth.
Red flags, in order of severity
- A split that is described verbally and never written down.
- Lead volume promised as a number, with no language about capacity or availability.
- Fees mentioned only after you have committed.
- No answer on lead ownership, or an answer that changes depending on who asked.
- Training described only as "access to recordings."
- Pressure to sign the same day.
None of those require a team to be dishonest. They usually mean the team never had to write it down before. Either way, you want to know before you move your license.
